Hiring an Agency / 8 min / Published

What Does an Organic Marketing Agency Actually Do?

By JV Ortiz

Short answer: An organic marketing agency grows your company through attention you earn and own instead of attention you pay for. In practice that means shaping your founder story and positioning, making your website findable in Google and AI answers, researching who your real customer is, and distributing content on channels like Reddit and TikTok. A good one measures what actually moves signups, not what looks good in a report.
What an organic marketing agency does, shown as five layers of work

"Organic marketing agency" gets used loosely. Some agencies call themselves organic because they post on Instagram. Others mean SEO and nothing else. A few mean "we don't run ads, and we'd rather not explain what we do instead."

If you're a founder deciding whether to hire one, you deserve a straight answer. Here's what the work actually is, what it isn't, and how to tell a good agency from a bad one.

01

What organic marketing means

There are two ways to get attention. You can rent it or you can own it.

Paid marketing is rent. You pay a platform, it shows your ad, people click. The moment you stop paying, the traffic stops. Nothing accumulates.

Organic marketing is attention you earn and keep. A blog post that ranks. A Reddit thread where your answer is still helping people two years later. An about page that makes a stranger trust you in 30 seconds. A TikTok format your audience recognizes. None of it disappears when a budget runs out.

The trade-off is time. Organic is slower to start and faster to compound. That's the whole bet.

02

What a good organic marketing agency delivers

The best organic marketing services aren't a menu of disconnected tactics. They're a sequence. Each layer makes the next one work better. Here's how it maps to real work.

1. Foundation: founder story and positioning

Everything downstream depends on knowing what you stand for and saying it clearly. For an early-stage company, that story lives in the founder's head. So the work starts with long conversations: why you built this, what you believe that your competitors don't, who you refuse to serve.

The output is concrete: an about page, a mission statement, a brand voice guide, and a one-sentence description of what you do that you'll repeat everywhere. We wrote a whole piece on finding the story only you can tell, because it's the part most agencies skip.

2. Website: technical SEO, AEO and content

Your website is the one channel you fully control. A good agency makes sure machines can read it before writing a word for it. That means checking that pages are indexed, that each URL has its own title and canonical, and that AI crawlers can see your content at all.

This isn't glamorous, and it matters more than anything. One stray noindex tag or a site that only renders in JavaScript can make months of content invisible. Fix the plumbing first.

Then comes answer engine optimization (AEO), so ChatGPT and Perplexity can understand and cite you, and blog content built around the questions your buyers actually search.

3. Research: finding your real customer

Most early-stage ICPs are guesses. A good organic growth agency tests them against reality. Reddit is one of the most honest focus groups on the internet: people describe their problems in their own words, argue about solutions, and name the tools they tried and abandoned.

That research produces a language bank: the exact phrases your customers use. It shapes your headlines, your blog topics and your social hooks.

4. Distribution: getting the work in front of people

Content nobody sees is a diary. Distribution is where organic marketing for startups either works or doesn't. Depending on your audience, that might include:

  • Reddit: genuine participation in the communities your buyers already use, not drive-by self-promotion
  • Short-form video: founder-led or creator-led clips that explain one idea well
  • TikTok slideshows: image carousels that can be produced at volume without filming, which makes testing formats cheap
  • UGC: real users or creators showing the product in their own words

The point is volume and learning. You test many formats, keep what resonates, and drop what doesn't.

5. Measurement: numbers that mean something

A good agency reports on what moves your business: signups, demo requests, activated users. It also cleans up the data first. Two things we've learned from our own fintech work: split branded from non-branded search, because blended numbers mislead, and give AI referrals from ChatGPT and Perplexity their own channel, because at an early stage they can be a surprisingly large share of your traffic.

If this sounds like the work you've been meaning to start, we should talk.

03

What an organic marketing agency does not do

Knowing the boundaries saves you a bad hire.

It doesn't run ads. Paid can work, but it works much better on top of a foundation. We explain why ads fail without a foundation and what to fix first.

It doesn't sell vanity metrics. Followers, impressions and "reach" without context are not results.

It doesn't guarantee rankings. Nobody controls Google's results or what ChatGPT says. Anyone who promises a specific position by a specific date is guessing or lying.

It doesn't spam. Fake Reddit accounts, bought links and AI-generated filler can create a short spike and a long hangover.

04

Who it's for, and who it's not for

Organic is a strong fit if:

  • You're early-stage or seed-stage and have a product people can use today
  • You have enough runway to invest in something that compounds over months, not days
  • You're willing to spend real time with the agency, especially early, because your story and your customer insight can't be outsourced entirely
  • You sell an app or SaaS product where buyers research before they commit

It's a poor fit if:

  • You need revenue next month to survive. Organic alone won't get you there in time.
  • You want someone to "just post" without touching your website, positioning or research
  • You're in a regulated market and aren't willing to keep claims to what's live and shipped. Compliance-aware copy is non-negotiable in fintech and similar categories.

What the first 90 days look like

Every company is different, and at Talino Growth, we create a custom plan that meets the founder where they’re at.

An example workflow will follow a shape that looks like this:

Days 1 to 30: audit and foundation

  • Technical audit of your site: indexing, rendering, titles, canonicals, sitemap, robots.txt
  • Founder interviews to extract your story and positioning
  • ICP hypotheses, then research on Reddit and other communities to test them
  • A measurement baseline, with branded and non-branded search split

Days 31 to 60: fix and build

  • Ship the technical fixes
  • Publish the new about page and core positioning
  • Write the first content pieces aimed at real buyer questions
  • Start small distribution tests across two or three channels

Days 61 to 90: distribute and learn

  • Increase volume on the formats that showed signal
  • Keep participating in communities where your buyers talk
  • First real read on the numbers, then decide where to double down

What you should have at day 90: a site that search engines and AI can read, a story you're proud to tell, a clearer picture of your customer, a working content rhythm, and honest data. Not necessarily a traffic spike. That comes later, and it compounds.

06

Red flags when hiring an organic growth agency

Walk away, or at least ask hard questions, if you see:

  • Guaranteed rankings or "page one in 30 days"
  • Reports full of impressions and follower counts, with nothing about signups
  • No questions about your customer in the first call
  • The same playbook for every client, regardless of stage or market
  • Blended search data that mixes people searching your brand name with people discovering you
  • No clear answer to "what will you do in week one?"

We put together a full list of questions to ask before hiring an organic growth agency. Use it on every agency you talk to, including us.

07

What to do this week

Before you talk to anyone, spend an hour on your own baseline:

  1. Google your company name and three phrases a buyer would search. Note where you appear.
  2. Ask ChatGPT and Perplexity what your company does. Note whether they know, and whether they're right.
  3. Write the one sentence you'd want every stranger to repeat about you. If it takes more than a sentence, that's your first project.
  4. List three places online where your customers complain about the problem you solve.

Bring those notes to any agency conversation. A good one will build on them. A bad one will ignore them.

Frequently asked questions

What is the difference between an organic marketing agency and a digital marketing agency?

A digital marketing agency usually covers both paid and organic channels, and often leans on paid because it's easier to show fast numbers. An organic marketing agency focuses only on earned and owned channels: your website, content, search, AI answers and community. The incentives are different, because organic only works if the foundation is right.

How long does organic marketing take to work?

Expect the first months to be about fixing and building, with results arriving gradually after that. The exact timeline depends on your starting point, your market and how consistently you publish. Anyone quoting a precise date is guessing.

Is organic marketing worth it for startups?

For most early-stage startups, yes, because it builds assets that keep working after you stop paying for them. It's also what makes paid channels perform better later. It's not the right primary bet if you need revenue within weeks.

Can I do organic marketing myself instead of hiring an agency?

Yes, and many founders should start that way. An agency is worth it when you know what needs doing but don't have the time, skills or volume capacity to do it consistently.
